Commission Deals Surge, Brands Must Structure Hybrid Pay

Affiliate holiday content ran 17% higher in November than a year earlier, according to Traackr data reported by Marketing Brew. That is the clearest sign yet that affiliate commissions are overtaking flat fees during high intensity shopping periods. Brands want risk off the balance sheet when CFOs are watching, and commission deals deliver that. But the data also shows where pure commission falls apart.

Why peak season flips the pay model

For years, the default creator deal was simple. Pay for the post, hope for sales, argue about attribution later. That worked when budgets were loose and “awareness” was an acceptable answer in a quarterly review.

Peak shopping periods expose the weakness. Rates climb, calendars fill, and every dollar spent on a flat fee is a dollar you cannot recover if the post underperforms. Our own coverage of Q4 rate inflation shows why the exposure grows exactly when the stakes do.

Megan Vasquez, director of creator strategy and strategic marketing at Grin, told Marketing Brew that executives are pressing marketers harder to show returns on creator spend. Many small and mid-size brands are moving to affiliate or hybrid structures as a result. Her reasoning is practical: affiliate gives a clean line of attribution that finance teams can read without a translator.

Lily Comba, founder and CEO of the agency Superbloom, put it more bluntly in the same piece. Every brand wants an affiliate deal at holiday time because commission-based pay carries less risk.

What the demand data says about the channel

Is this just a pricing preference, or is the channel itself growing? Both. Adobe’s Cyber Week analysis found that affiliates and partners, a category that includes social media influencers, accounted for 21.8% of Cyber Monday revenue, up 7.4% year over year. Adobe also flagged social media as the standout channel, with its Cyber Monday revenue share at 3.6%, up 56.5% year over year.

Read those two numbers together. The channel that pays on performance is already carrying about a fifth of the biggest online shopping day, and social discovery is growing from a small base. If you are still budgeting creators purely as brand awareness, you are measuring the wrong thing at the wrong time.

When shopping intensity peaks, the channel that pays on results is also the channel capturing a large and growing share of revenue. Flat-fee-only structures leave that upside unmeasured.

    Where pure commission breaks

Here is the part most “affiliate is the future” takes skip. Commission-only deals are not free money for brands, and creators know it.

Comba told Marketing Brew that hybrid models average around a 50% success rate when pitched to creators. Creators fear giving up fixed income and depending too heavily on algorithms. That fear has a basis. Traackr found that while affiliate content volume was up, engagement was down 34% and views were down 38%.

More content, less attention. That is a crowded feed, and your creator’s link is competing with every other gift guide on the platform.

So the risk transfers in a way brands do not always anticipate. If you push all performance risk onto creators, the best ones decline. You are left with whoever accepts the terms, which may not be who you wanted.

    Hybrid is the practical answer

The structure that keeps surfacing in the reporting is the hybrid: a modest guaranteed payment plus commission on trackable conversions. Vasquez said that in almost every hybrid deal she has negotiated, the creator would have earned less by taking a flat fee alone. Treat that as one practitioner’s experience, not a universal rule. Still, it is a useful negotiating point.

Comba noted another benefit. Because creators earn from each post, hybrid deals encourage them to post more and feel like active participants in the campaign. That matters when you need to break through holiday noise.

Anders Bill, co-founder and CPO at Superfiliate, said the brands that performed best over Black Friday and Cyber Monday combined upfront-paid “Tier 1” influencers with lower-level affiliate creators and paid media. That points to a portfolio, not a single pay model.

    A simple way to allocate

    • Flat fee for reach anchors: a small number of top creators where you need guaranteed placement and creative control.
    • Hybrid for mid-tier: Traackr found that creators with between 50,000 and 250,000 followers were the most efficient at driving conversions on ShopMy and TikTok.
    • Commission-led for the long tail: seeded products with affiliate links, a tactic Obviously CEO Mae Karwowski said her agency used more this year to find long-term partners.
    • Paid amplification: put media behind the posts that convert, rather than hoping organic reach carries them.

How to run the math before you sign

Do not pick a model on instinct. Run a breakeven for each creator tier.

    1. Estimate attributable orders. Use last season’s link and code data, not the creator’s follower count.
    2. Multiply by average order value and commission rate. That is your variable cost at expected volume.
    3. Compare to the flat fee quote. Find the order count where commission costs more than the fee. If you expect to land well above it, you are likely overpaying on the commission and should negotiate a cap or a lower base.
    4. Stress-test the downside. If conversions come in at half your estimate, would the creator still accept the deal next time?

That last question is the one teams skip. A deal that wins you one quarter and burns a relationship does not scale.

Also check what your tracking can actually see. Link-based attribution misses shoppers who see a post, then search or open the app later. This is one reason we have argued that reach metrics fail CFO review, and commission data alone is not a full answer either. If you are rebuilding the path from post to checkout, our piece on TikTok bio link changes is a useful companion. Disclosure is your risk, not just theirs

Commission deals create a material connection, and that triggers disclosure duties. The FTC addresses this directly in its Endorsement Guides Q&A. It notes that it may be common knowledge that some creators get paid this way, but others have no connection to the marketers they mention. In other words, you cannot assume the audience will infer that a link pays a commission.

Build disclosure into the contract and the brief. Specify placement, wording, and who audits posts. Seeding at scale with affiliate links multiplies the number of posts you need to monitor, so assign an owner before the campaign launches.

Holiday experiments set next year’s baseline

Marketing Brew’s reporting suggests this season’s choices could set a precedent for how creator deals are structured going forward. Treat peak season as a test bed and log what happened.

    • Which tiers accepted hybrid terms, and which declined?
    • What was cost per acquisition by deal type?
    • Which creators would you rebook on a baseline retainer?

Comba and her peers agreed on one point: long-term baseline deals help brands build audience rapport while easing creators’ income worries. The brands that did best understood that an affiliate partnership has a long arc. Our look at holiday fee shifts toward proof reaches a similar conclusion.

Commission is a risk-sharing tool, not a discount. Price it so the creator still wants to say yes next season.

    FAQs

Do affiliate commissions really outperform flat fees during peak shopping periods?

Not universally. Performance depends on creator tier, offer, and tracking quality. Flat fees still make sense for guaranteed placement.

What is a hybrid creator deal?

It combines a lump-sum payment with additional earnings based on trackable conversions, such as sales through a link or code. Brands get performance accountability and creators keep some income certainty.

Which creators are best suited to affiliate deals?

Traackr found that mid-tier creators with 50,000 to 250,000 followers were the most efficient at driving conversions on ShopMy and TikTok. Test that against your own category data before committing budget.

Why do some creators reject commission offers?

According to Superbloom’s Lily Comba, hybrid models succeed about half the time when pitched. Creators worry about losing fixed income and depending on algorithms to deliver sales, especially when engagement per post is falling.

How should brands handle FTC disclosure on affiliate posts?

Require clear disclosure of the commission relationship, specify wording and placement in the contract, and audit live posts. The FTC’s Endorsement Guides Q&A explains why audiences cannot be assumed to know a creator earns from a link.

How do I calculate whether commission or flat fee costs less?

Estimate attributable orders from past link data, multiply by average order value and commission rate, then compare to the flat fee quote. The crossover point tells you which model is cheaper at your expected volume.

Before your next peak campaign, run the breakeven for each creator tier and offer at least your mid-tier partners a hybrid with a floor they can live with. Then log the results by deal type so next season’s budget starts from evidence.
