AI Marketing Vendor ROI Claims Need a Renewal Audit

Most AI marketing vendors will walk into your renewal meeting with a slide that promises a big multiple on your spend. Few can explain what that number is measured against. An AI marketing vendor ROI audit is how you find out before you sign another twelve months. Gartner’s research suggests the gap between promise and proof is wide. Here is a framework you can run in two to three weeks.

Why the vendor’s slide deserves suspicion

Vendor ROI decks are built to renew contracts, not to survive finance review. That is not cynicism. It is incentive design.

A Gartner survey of 413 marketing technology leaders found that only 5% of the leaders not piloting AI agents reported significant gains on business outcomes. Even among teams further along, Gartner says agent capabilities are not yet delivering the promised performance. If your vendor’s number looks far better than that, ask why.

The same skepticism shows up in measurement research. We covered it in Nielsen’s findings on AI ROI proof: usage is high, proof is thin, and budgets are exposed when finance asks hard questions.

Step 1: Pin down the baseline

Every ROI figure is a comparison. So ask the first question plainly: compared to what?

Request the written definition of the baseline. Was it last quarter’s manual workflow? An industry benchmark the vendor chose? A period before you changed pricing or creative? Each produces a different number, and vendors rarely volunteer which one they used.

    • Time window: Does the baseline period include seasonality, a promo, or a launch that inflates the “after” period?
    • Population: Were treated and untreated audiences comparable, or did the tool get the easiest segments?
    • Cherry-picking: Which campaigns were excluded from the analysis, and who decided?

If the vendor cannot produce this in writing within a week, treat that as your first finding.

Step 2: Separate attribution from causation

Here is where most decks quietly fall apart. Platform-reported conversions count people who would have bought anyway. An AI tool that targets your likeliest buyers will look brilliant, because those buyers were already coming.

If a vendor’s ROI claim relies only on platform-attributed conversions, you are looking at a correlation report, not a return calculation.

Ask which of three methods produced the figure: last-click or platform attribution, modeled attribution, or a controlled experiment. Only the last one speaks to cause. Anything else is a hypothesis.

Step 3: Demand an incrementality test, or run one yourself

A holdout is the cleanest answer. Keep a randomly selected slice of your audience, markets, or creators out of the AI-driven treatment, then compare outcomes against the exposed group.

Does that feel heavy for a renewal? It does not have to be. Even a four-to-six week geo split or audience holdout on one product line gives you a defensible lift estimate. Our guide on holdout tests before rollout walks through the design, and the same logic applies to ad connector pilots.

    Three design rules matter most:

    1. Randomize before the test starts, not after you see results.
    2. Pre-commit to the success metric (incremental revenue, not clicks or “engagement score”).
    3. Run long enough to cover your normal purchase cycle.

If the vendor resists a holdout, ask why. Confident vendors usually welcome one.

Step 4: Rebuild the cost side

Vendors love the numerator. You own the denominator.

The license fee is the smallest honest line. Build a full cost model that includes everything below, then recompute ROI on net incremental contribution, not gross revenue.

    • Usage and overage fees: credits, seats, API calls, and generation caps that scale with success.
    • Integration and data work: engineering hours, identity cleanup, and tagging fixes. See why clean identity data comes first.
    • Human review: editors, brand safety checks, and legal sign-off. AI outputs like captions still need review, and that labor is a real cost.
    • Opportunity cost: what the same budget and team hours would have produced elsewhere.

A quick example. Suppose a tool reports a high multiple of your spend in “influenced” revenue. A holdout then shows that only a fraction of that revenue was incremental, and your gross margin trims it further. Incremental contribution can land well below the full costs once review and integration are added. The headline multiple turns out to be a loss. The numbers here are illustrative, but the pattern is common.

Step 5: Test the claims, not just the math

Marketing claims about AI performance carry legal weight, and that risk can land on you as the buyer repeating them. The FTC made its position clear when it announced Operation AI Comply: FTC Chair Lina Khan said the actions show there is “no AI exemption” from existing law. In the DoNotPay case, the complaint alleges the company did not test whether its chatbot’s output matched a human lawyer’s.

That allegation is a useful audit lens. Ask your vendor what testing sits behind each performance claim. If the answer is an internal case study with no methodology, do not repeat that claim in your own client decks or ad copy. Our piece on raising the bar for AI ad claims covers how scrutiny is tightening.

What should be in the renewal packet?

Ask for these before the call, not during it.

    • The written baseline definition and time windows.
    • The measurement method behind each headline number.
    • Raw or exportable data so your analysts can rerun the math.
    • A list of excluded campaigns, customers, or segments.
    • Pricing history, including overage and usage trends.
    • Substantiation for any performance claim you may repeat publicly.

Then score each item as verified, partially verified, or unverified. A simple scorecard keeps the conversation factual and gives procurement something to act on.

    Turning findings into leverage

An audit is not only a pass/fail test. It is negotiating material.

If lift is real but smaller than claimed, renegotiate price against measured value. If measurement is weak, tie a portion of fees to a holdout-verified outcome. If governance is the gap, require controls similar to those in this governance checklist. Shorter terms with an opt-out after a verification milestone also reduce your risk without burning the relationship.

And if the numbers hold up, great. You now have evidence to defend the budget internally.

    FAQs

How early should I start auditing before a renewal date?

Start 90 days out. That leaves time to request data, run a four-to-six week holdout, and still negotiate without a deadline forcing your hand.

What is the single most important question to ask an AI vendor about ROI?

Ask what the result is compared against and how that comparison was randomized. If there was no control group, the figure describes outcomes, not impact.

Can I audit ROI if the vendor will not share raw data?

Partly. You can still run your own holdout using your first-party sales data. Refusal to share exportable data is itself a risk signal worth weighing at renewal.

Is platform-reported attribution ever good enough?

It is useful for day-to-day optimization. It is not sufficient for a renewal decision, because it tends to credit conversions that would have happened anyway.

What costs do teams most often forget in AI ROI calculations?

Human review time, integration and data cleanup, and usage-based overages. Include them all, then calculate ROI on incremental contribution margin.

Do I carry legal risk if I repeat a vendor’s performance claims?

Potentially. The FTC has said existing law applies to AI claims, so you should hold substantiation for any performance claim you publish. Confirm specifics with your legal counsel.

Next step: pick one product line this week, carve out a randomized holdout, and send your vendor the six-item renewal packet request today.
